What is a Fractional CTO?

A Fractional CTO is a senior technology leader who delivers CTO-level outcomes on a fraction of the time and cost of a full-time hire — typically 1–3 days per week on a rolling retainer, remote or hybrid.

You buy concentrated senior judgment, not a seat. Strategy, architecture, team leadership, risk reduction, and the operating cadence that makes shipping predictable — without the salary, equity, and overhead of a full-time C-level.

Fractional vs. Interim vs. Advisor

These three terms get mixed up. Here’s how I use them:

  • Interim CTO — temporarily fills a full-time vacancy. Defined period, broad mandate, high availability.
  • Fractional CTO — drives outcomes with limited hours via cadence and leverage. Ongoing, targeted mandate.
  • Advisor — offers guidance. Doesn’t own execution systems or operating rhythm.

If you need someone accountable for delivery and team outcomes — not just opinions — you need fractional.

Who it’s for

Most companies don’t need a full-time CTO until they’re past ~30 engineers. Before that, fractional is usually the right call. You likely need one if:

  • You’re scaling fast — revenue, headcount, or product surface is outgrowing the team and processes that got you here, and nobody in the room can make confident long-term tech decisions.
  • You’ve raised a Series A/B and investors want a credible senior tech leader in place — fast — while you search for a permanent hire.
  • You’re figuring out AI — everyone on the team has opinions, no one can say which AI initiatives will actually move the business, what to build vs. buy, how to avoid becoming a vendor pilot, or how to keep data and compliance under control.
  • Your platform is a black box — every new feature turns into a three-month rebuild, integrations are brittle, and technical debt is quietly strangling velocity.
  • You’re replatforming or modernizing — monolith to composable, on-prem to cloud, point-to-point integrations to an iPaaS. The decisions this quarter will shape the next five years.
  • You’re drowning in integrations — ERP, CRM, OMS, PIM, marketing stack, payments, data warehouse. Each one works in isolation but the whole thing is fragile.
  • You need a technical peer for your CEO — someone who translates between business, engineering, product, and the board.
  • Your delivery is chaotic — roadmap commitments keep slipping, incidents are rising, and the team is burning out.

Working together

The single biggest predictor of success isn’t the engagement model — it’s whether we’re a good match. Same goals, same standards, mutual trust, room to be honest. If that’s there, almost any shape of engagement works. If it isn’t, no contract structure will save it.

That’s why every engagement follows the same simple flow:

Match → Scope → Project.

  • Match — a free conversation. We talk through your situation, your team, what’s working, what isn’t. We figure out together whether I’m the right person for what you need. Often the most valuable outcome of this call is honest direction — sometimes including a referral to someone better suited.
  • Scope — once the match is there, we define the work. What problem are we solving, what does “good” look like, who owns what, and what’s explicitly out of scope. Short, written, agreed.
  • Project — the engagement itself. Most end up looking like one of these:
    • Operator retainer — 1–3 days per week, rolling. In the room for strategy, architecture, hiring, and key decisions.
    • Advisor retainer — a few hours per week. Senior peer / sparring partner for an existing tech team.
    • Time-boxed sprint — 4–12 weeks, fixed scope. For specific milestones: due-diligence prep, AI launch, security remediation, stack assessment.

The shape comes from the scope. The scope comes from the match. Never the other way around.

What “good” looks like

It depends on the match. Success criteria, timeline, and the definition of “good” are all set together during the Scope step — written down, agreed up front, tailored to your situation. There’s no generic checklist or fixed timeframe that fits every business.

That said, engagements tend to produce outcomes in a few common areas:

  • Clearer direction — a tech roadmap and AI strategy your team, board, and investors can rally behind
  • More predictable delivery — fewer surprises, faster decisions, fewer stalled debates
  • Lower risk — security, reliability, and compliance gaps visible and reducing
  • Stronger team — better hires, clearer roles, less burnout, internal leaders growing
  • More leverage from your stack — more value from the platforms, vendors, and people you already have

The real measure of a successful engagement is simple: the company is stronger without me at the end of it — better leaders, better cadence, better execution, and clarity on what’s next.

How I price

This is senior-level fractional CTO work — board-facing strategy, enterprise architecture, AI direction, and accountability for outcomes. It’s priced accordingly, and it isn’t the right fit for every company.

Same principle as everything else on this page — price comes from scope, scope comes from match. There’s no menu, no fixed retainer tier, no “starter package.”

The right framing isn’t hours × rate. It’s risk removed + speed gained + mistakes avoided — and at the senior level, the value at stake (a botched replatform, a failed AI initiative, a missed funding round, a security incident) typically dwarfs the cost of getting the right person in the room early.

Roughly, pricing follows the engagement shape we agree on:

  • Operator retainer — monthly, based on days per week, scope, and decision load
  • Advisor retainer — monthly, lighter weight, fewer hours
  • Time-boxed sprint — fixed scope, fixed fee for a clear deliverable (due-diligence prep, AI launch, security remediation, stack assessment)

Pricing scales with scope, urgency, decision load, and the value at stake. We discuss it openly during the first call, once we’ve established fit and roughly scoped the work.

The first call is always free. We figure out match, scope, and pricing together — never the other way around.

Red flags I watch for (and you should too)

Not every company is a good fit for fractional leadership. I’ll walk away — and you should too — if:

  • No real sponsor. If nobody can make decisions and set priorities, the engagement turns into advice with no outcomes.
  • “Fix everything” scope. Vague mandates create endless work and disappointment on both sides.
  • Full accountability, no decision rights. If I can’t influence priorities, staffing, or technical direction, I can’t own results.
  • A culture that won’t prioritize. If everything is “urgent,” nothing ships predictably.
  • Process over outcomes. Organizations so locked into KPIs, OKRs, and back-to-back meetings that nobody has time to actually build. Frameworks should support work, not replace it.
  • Hiring a hero, not a system. If the expectation is “come save us,” you’re buying dependency instead of building capability.

What I’m drawn to instead

I gravitate toward teams with an open mind and a builder’s instinct — places where it’s still acceptable to spin up a small “garage” project, prototype something out of the box, ship a scrappy v1 to learn fast, and let evidence (not slide decks) drive the next decision. The best AI work I’ve seen in the last two years has come from exactly this culture.

I also believe in the difference between a boss and a leader — and I want to work with leaders. Leaders set direction by example, build cultures that can reinvent themselves, and operate from a vision of opportunity rather than fear, politics, or bullshit. Strong cultures don’t get built by management decks — they get built by people who would never ask of their team something they wouldn’t do themselves.

If I had to pick a film that captures the spirit, it’s 300. Not the violence — the conviction. The clarity of purpose, the refusal to flinch, the leader at the front of the line:

What I won’t do

  • I won’t be your full-time CTO. The whole point is leverage — if you need 40 hours/week, you need a full-time hire, and I’m happy to help you find and onboard them.
  • I won’t write production code at scale. I can architect, prototype, and unblock — but shipping features is your team’s job. If I become the part-time principal engineer, I cap impact and create dependency.
  • I won’t recommend a stack, platform, or AI approach just because I know it. If your real problem is somewhere else entirely, if a different cloud / vendor / framework is the better fit, if AI isn’t actually the answer, if a buy beats a build — I’ll tell you that, even if it costs me the engagement.
  • I won’t participate in meeting-for-meeting culture. Status theater, KPI / OKR cosmetics, calendar-as-progress-indicator — that’s where good engineering goes to die. I’ll help you replace ritual with rhythm: fewer meetings, clearer decisions, real outcomes.

FAQ

When should we graduate from fractional to full-time? When the business needs daily executive ownership of technology, continuous org design, and deep internal context — and the cost of part-time leadership exceeds the risk of not having full-time leadership. I’ll tell you when I think you’re there.

Do you code in fractional roles? Only for prototyping — quick spikes, throwaway proofs-of-concept, or unblocking a stuck decision. Not for production work. If I become the de facto principal engineer, both of us lose.

Who do you report to? Typically the CEO. Sometimes the COO for execution-heavy mandates.

Remote or on-site? Default is remote, Europe-friendly timezones. On-site is possible anywhere — for strategy workshops, leadership alignment, or high-trust moments — when travel is funded by the client.

What do I need before our first call? Nothing. Bring your current pain, the last 3 months’ delivery history, and the questions you’re losing sleep over. I’ll do the rest.
